Magnet-Free Motors Could Redraw India's Rare-Earth Value Chain

Vimag Labs, a roughly $5 million Bengaluru startup, has secured its fifth Indian patent for a Virtual Magnet Synchronous Motor — a brushless, slip-ring-free traction motor that uses no rare-earth permanent magnets at all. Instead of a fixed magnet, it generates and controls the rotor's magnetic field in real time using power electronics and proprietary control algorithms. The company expects to ship between 1,000 and 10,000 motors by the end of 2026. At CES 2026, Matter showed a rare-earth-free motor built on iron-nitride magnets — the same problem, a different route. Read as EV news, this is a product launch. Read as industrial intelligence, it is something larger.

The motor is not the story

The story is what a commercially viable magnet-free motor does to a value chain that runs from rare-earth mining, through separation and refining, into sintered NdFeB magnets, into traction motors, and out into EVs, drones, robotics, industrial drives and defence platforms. China holds an estimated 91% of global rare-earth refining and 94% of sintered permanent-magnet production, and in April and October 2025 it turned that concentration into leverage with export controls on heavy rare earths and a de-minimis rule reaching any product containing Chinese rare-earth content. Anything that takes the magnet out of the motor reduces the bite of that chokepoint.

The tension inside India's own strategy

India is doing two things at once. On the supply side it is funding the chokepoint — the ₹7,280 crore rare-earth permanent magnet (REPM) scheme backs 6,000 MTPA of domestic sintered-magnet capacity, a bet that magnets stay essential and India should make them. On the substitution side, startups are trying to design the magnet out of the motor entirely. These are not contradictory; together they are a hedge against a dependency India does not control. But they compete for the same policy attention and capital, and the returns on domestic magnet capacity fall if magnet-free motors scale. The two should be run as one materials-resilience strategy, not as competing bets.

Where the value moves

A magnet-free motor relocates value. It shifts the cost and the moat out of materials — rare earths and sintered magnets — and into power electronics and control software: silicon, inverters, and motor-control IP. That is a different industrial base. Not mines and separation trains, but semiconductors, power-electronics manufacturing and embedded software, where India's design strength is genuine. Substitution does not remove the opportunity; it moves it up the stack, from the atoms to the algorithm.

What to watch

  • Whether Vimag and its peers convert patents into shipped, cost-competitive motors — efficiency and cost per kW versus NdFeB motors is the real test, not the patent count.
  • Whether Indian OEMs design magnet-free motors in — two- and three-wheelers first, where power density matters less — or treat them only as a hedge.
  • Whether the REPM magnet scheme and magnet-free R&D are coordinated as one strategy, or left to compete for capital and attention.
  • Traction-inverter and power-electronics localisation — the layer that captures the value if magnet-free scales.
  • Global signals: Tesla's next-generation rare-earth-free motor, Niron and Matter's iron-nitride route, and whether magnet-free stays in two- and three-wheelers and industrial drives or reaches passenger cars.

The most important thing a magnet-free motor does is give India optionality on a chokepoint it does not control. It will not displace NdFeB motors everywhere soon — power density still favours magnets in cars — but in two- and three-wheelers, drones and industrial drives, magnet-free is credible, and those are exactly the volumes India already makes. The opportunity is to own the substitution path — power electronics and motor-control software — not only to chase the magnets.
